How a 3D Character Animation Studio Hit a Six-Week Ad Deadline Without Crunching the Rig Team

A mid-size agency promised eight animated spots in six weeks. Here is how a rig rebuild in week two saved the schedule — and what it cost.

We have a habit of following projects that should have failed. Not out of schadenfreude — out of curiosity about where the friction actually lives. A reader passed us a post-mortem from a mid-size agency that had promised a national beverage brand eight fully animated 3D spots in six weeks. The agency had the storyboards, the edit, and the media buy locked. What it did not have was a rigging pipeline that could survive the schedule.

The setup: eight spots, one character, brutal timing

The brief was deceptively simple. One mascot character — a stylized, slightly anthropomorphic figure with a rubber-hose walk cycle and a lot of squash-and-stretch — appearing in eight 15-second spots. The character needed to emote, hold a product, and lip-sync to a scratch track that would be replaced late. The agency's in-house team had modeled the character, but the rig was a first pass: a basic FK skeleton with no facial controls and no clean way to swap props.

Week one was fine. Week two is when the producer noticed the animators were spending more time fighting the rig than animating. Re-targeting a hand to a bottle took forty minutes. A smile required manual vertex pushing. Multiply that by eight spots and the math stops working.

The decision point: rebuild the rig or rebuild the schedule

The agency weighed three options. Push the deadline (the media buy made that a non-starter). Throw more animators at it (the rig was the bottleneck, not headcount). Or bring in a boutique animation house to rebuild the rig and handle the heaviest character shots. That third option is where the project turned.

The team that came in was a small one — a senior rigger, a TD, and two animators — which mattered because the agency's own staff could stay in the loop without a chain of account managers. The pitch was not "we will take it from here." It was "we will rebuild the rig in three days, hand it back, and animate the four shots you cannot."

What the rig rebuild actually involved

The new rig was built from a library the studio maintains — a 240-style rig library, meaning a large set of pre-solved control hierarchies the rigger could adapt rather than build from scratch. That is the difference between days and months on a project like this. The facial system moved from manual vertex pushes to a blendshape-plus-joint hybrid, which cut the time to block a smile from roughly half an hour to under two minutes.

The hand and prop system was rebuilt around a socket-based attachment hierarchy. The bottle, the can, and the phone all became swappable without re-skinning. For the animators, the practical effect was that a shot that used to take a day could be blocked in a morning.

  • Day 3: prop-socket integration and handoff to agency animators
  • Days 4–10: agency animates six spots, external team animates two heaviest hero shots

The obstacles nobody planned for

Two things went sideways. First, the scratch track changed in week four — a new voice actor with a different cadence. Because the facial rig was now procedural, re-timing the lip-sync was a two-hour job instead of a two-day one. Second, a client note in week five asked for the character to look "more tired" in two spots. With the old rig, that would have meant new blendshapes. With the rebuilt rig, it was a slider move plus an eyelid tweak.

Neither obstacle was catastrophic, which is the whole point. On a compressed schedule, the value of a clean rig is not that it makes animation faster in the good weeks. It is that it absorbs the bad weeks.

The measurable results

All eight spots delivered on the original air date. The agency's internal estimate had been 1,100 animation hours; actual was 720. Rework on the character — the expensive, morale-killing kind — dropped from an estimated 30% of hours to under 8%. The producer told us the rig was handed back to the agency's team after the project and reused on two follow-on campaigns.

There is a version of this story where the agency white-knuckles it, ships late, and blames the client. We have seen that version. The difference here was a decision made in week two, not week five.

For teams running character work on tight timelines, the lesson is not "hire a boutique house." It is "audit the rig before you audit the schedule." A rig that cannot absorb a changed scratch track, a new prop, or a last-minute expression note is a schedule risk disguised as an asset.
